Stage 3: Embed

How It Works

The problem

"It worked for a year. Then we reorganized, and everything slid back."

What it is

Embed is the third stage of Sense & Play. It reinforces the change until it sticks, through two checkpoints: Habit (it's how we work now) and Spread (other teams pick it up). Embed succeeds when the practice survives a reorg, a new leader or a hard quarter without anyone pushing it.

Signals

  • Organizational Learning: Do retros turn into changed practice, and does that practice spread to other teams?
  • Change Resilience: Does the new way of working hold when scope, priorities or structure shift?

What you'll see

Healthy

  • Retro actions get done and checked
  • Practices travel to other teams
  • Change gets replanned calmly

Struggling

  • The same issues come up every retro
  • Each team relearns the same lessons
  • Every change gets re-argued

Plays that work

  • Streaks: visible runs of a sustained practice, which teams protect.
  • Team scorecards: progress against the team's own baseline, never a ranking.
  • Hall of Fame: recognition for practices another team adopted, so spreading counts as much as sustaining.
  • Drift checks: compare each team with its own earlier pattern to catch a slide early.

Leader signal

Practices sustained at 6 and 12 months.

Watch for

Retrospective theater: retros happen on schedule, but nothing changes. When Embed signals drop, go back to the barrier point instead of adding more rewards.

Example (illustrative)

A team's refinement practice held for three quarters, then a reorg merged it with another team. Its Change Resilience signal dipped, and drift checks flagged it within two sprints. The merged team ran a short Engage reset to agree on the why, and the practice recovered.
