Stage 2: Equip

Teams can do real work with practice and under pressure, supported by four signals.

How It Works

The problem

"Everyone understands the practice. It just falls apart when the pressure is on."

What it is

Equip is the second stage of Sense & Play. It builds the skill to do the new practice on real work, through two checkpoints: Practice (we can do it) and Pressure (we still do it when delivery gets tight). Equip succeeds when teams use the practice under delivery pressure, not just in training.

Signals

  • Decision Intelligence: Are scope and tradeoff decisions made in the open and written down?
  • Delivery Confidence: Are commitments honest, and do slips surface early?
  • Technical Stewardship: Is technical health maintained on purpose?
  • Team Dynamics: Do teams hold together and recover under load?

What you'll see

Healthy

  • Stories enter the sprint with testable acceptance criteria
  • Slips are raised early, with options
  • Quality work is planned, not squeezed in
  • The team recovers together after a hard sprint

Struggling

  • Acceptance criteria get written mid-sprint
  • Slips surface at the sprint review
  • Technical debt grows quietly
  • People scatter when pressure rises

Plays that work

  • Boss battles on real work: a one- or two-sprint challenge aimed at the weakest signal, such as a refinement battle when decisions are fuzzy or a commitment battle when slips surface late.
  • Skill trees: visible paths for building a practice step by step, earned as a team.
  • Learning cohorts: small groups that level up together and teach what they learn.

Leader signal

Flow predictability, reported per team.

Watch for

Teams in name only. A group that changes members every few weeks can't learn as a unit, so stabilize the team before adding more skills.

Example (illustrative)

An Agile Release Train is six sprints into a new refinement practice. The pulse is strong, but late scope changes keep appearing. The team sets its own win condition (every committed story enters the sprint with testable acceptance criteria) and runs a two-sprint refinement boss battle. The Clarity Champion badge goes to the whole team when it hits the bar.
